Shop floor management: the daily management system, tiered meetings, boards and KPIs that make it work

Shop floor management is the routine that turns yesterday's losses into today's countermeasures. This guide lays out the system — tiers, boards, standard work, KPIs — and what changes when the board is fed by live machine data instead of a marker pen.

What shop floor management is

Shop floor management (SFM) is a structured daily management system in which leaders at every level review a small set of KPIs at the place of work, identify deviations from standard, assign countermeasures and follow them up — every day, at fixed times, in fixed formats. It descends from the Toyota Production System practices of gemba (go and see), visual management and leader standard work, and is the mechanism that makes lean improvements stick rather than fade.

The test of a functioning SFM system is simple: pick any deviation from last week — a missed output target, a quality escape — and trace it to a countermeasure, an owner, a due date and a check. If that trail exists, SFM is working. If the answer is "we discussed it", it is a meeting, not a system.

The tiered meeting structure

Each tier escalates only what it cannot solve. Meetings are stand-up, at the board, with a fixed agenda; the board — not slides — is the agenda.

SQCDP boards: what goes on the wall

The most common board layout groups KPIs under Safety, Quality, Cost, Delivery, People (SQCDP; some plants add E for Environment or M for Morale). Each letter gets a simple daily indicator — typically a calendar grid coloured green/red per day — plus a trend and an action list.

Two rules keep boards alive: every red needs an entry on the action list, and the action list is reviewed first thing in the next meeting. A board with reds and no actions is decoration.

Leader standard work and gemba routines

SFM depends on leaders doing the same things at the same times: a start-of-shift check at the line, the tier meeting, one or two gemba walks per day with a specific question (why did this line stop three times this morning?), a process confirmation (is the standard being followed?), and a coaching moment on problem solving. Written as a checklist per role — team leader, area manager, plant manager — and audited by the level above. Leader standard work is the part most often skipped and the part that determines whether the system survives a change of plant manager.

KPIs by tier

  • Tier 1 (line): output vs target per hour, top 3 stops of the shift with reasons, first-pass yield, safety flag. Definitions must be identical to those used at higher tiers — one OEE formula, plant-wide (ISO 22400 as reference).
  • Tier 2 (area): OEE and components per line, downtime Pareto for the area, changeover performance, open countermeasures aged over a week.
  • Tier 3 (plant): OEE trend, schedule adherence/OTIF, scrap cost, unplanned downtime hours, MTBF/MTTR, absence, action-closure rate.

What does not change: the meeting still has to happen, at the board, every day, with countermeasures assigned. Digital boards without the ritual are dashboards. Implementing SFM in a plant that has never had it

  • Start at Tier 1 on one area with a board, a 10-minute agenda and three KPIs. Add tiers upward once Tier 1 runs for a month.
  • Write leader standard work for the team leaders first, and have the area manager audit it weekly.
  • Fix definitions — OEE, planned time, reason codes — before the first meeting, or the meetings become arguments about the data.
  • Feed the boards automatically as early as possible; every manual data step is a step that will erode.
  • Measure the system itself: meeting adherence, action-closure rate and share of stops with a classified reason.
